What a $20,000 a month consulting business actually looks like, and the three systems that let AI carry around ninety percent of the work. Deliberately not a prompt video. The argument is that the frameworks and the business model are what hold their value, and AI is one layer sitting on top of them.

What does a $20,000 per month consulting business look like? And how do we automate 90% of that business? This is exactly what we're going to talk about in this video. A fair warning over here, I'm not going to give you chat GBT, write this prompt to get this piece of content or this is how you do your email on Claude or any other LLM because AI is just a layer on top of the consulting business that you're going to build out.

It's not the main layer. We're going to talk about the three systems we use to automate 90% of the business on top of the fundamentals and on top of the infrastructure we have and I highly recommend you don't waste your time with all these AI tools because if you go down in my video I used to talk about N8N and that got dist disrupted with cloud code then I talked about cloud code and now a lot of other tools are coming out in the marketplace but one thing did not change during this whole process of automating 90% of the consulting business is the frameworks, the business model, and how we as consulting businesses combine education and our expertise to deliver massive value to our clients. And now we're adding that one layer of AI, which is the technology piece over here. So in this video we're going to talk about the full picture of what this actually looks like the 80 20% reframe in terms of how do we make this AI assisted and the three business the systems we use to run our own business to make a lot of money with a lot of time and keeping a lot of the profits in terms of the profit margins and also AI handling 90% of the work.

So let me give you the full picture right now. If you want to run a consulting business that hits $20,000 per month, not once, but consistently, here's all the system or this is how the full picture looks like. And this is exactly how we've set everything up. Point number one, you have the foundations, which is the setup of the business.

Meaning that what are those one-time things you had to do within your business in order to set it up. Then you have the acquisition. What are those one things that you did to set up the acquisition? how you get clients in terms of for your business and what are the recurring tasks over here. So you can see that there's a rough number under each and then we have the delivery system is which is when a client comes to you how do you deliver value to that client and then we have point number four which is the finances where does the money come in where does the money go how much do we keep t in our bookkeeping what's our taxes this month what's the banking system that we're going to use or all that finance infrastructure and then we have the operations in terms of how do you run the whole system in order to keep on generating that money over and over again.

And a secret over here is that what got you to $20,000 per month will not get you way beyond it, which is let's say 1 million per year consulting business, but you need a small tweaks to make on the same infrastructure. It's the same infrastructure that's going to get you there, but with the nuances and the tweaks you need to towards the business that you're going to build out depending on the niche that you have. So just to break this down and the main point of showing you all of this is I want you to feel overwhelmed by the things we have. I'm being very transparent over here.

So for example in customer acquisition or getting clients you create content on different platforms. You have to capture those leads. You have to write the websites. You have to create the lead magnets.

You need to write the email sequences, the welcome, nurture and so on. You need to have those DM scripts. You need to have those sales scripts if you're going on sales calls. the proposals and if you're going to customize a template and so on. The networking, meeting people and all of the things that you do to get clients on the delivery part is that you need to onboard the client when they pay you.

You need to give them reports, strategies, implementation, videos. You need to have weekly meetings in terms of weekly calls, weekly check-in. You need to communicate with them, have a communication channel. You need to track their progress.

You need to co make sure the quality is controlled and it's actually getting the result they want. You need to manage the renewals, the upsells, the extensions and what happens after you deliver the value. Point number three is operations. What how do you schedule the meetings in?

How do you document everything? The SOPs, templates, processes, what tools and systems you use, are you hiring people? Are you firing people? Are you managing people?

And are you tracking the right data to make this all work? And then the fourth part which is the money which is invoicing, bookkeeping, taxes, banking, all those kind of things. And then you have the foundations which is a business business registration, the branding, all the one-time things that come over over and over again later on because we're not convinced. For example, the branding, the colors.

Maybe after 3 months you're like, I don't like the color red. I want it to be yellow because it's too too harsh on the eyes. So then you go back to the foundation step over here instead of working something that actually generates you the revenue. Which brings me to this point over here to do all this task above.

And you should be overwhelmed at this point because that was my main objective of showing you that is that it's going to take you either a lot of time or a lot of money to pay someone to do it for you. Right? And on average this all takes around 10 to 12 hours per day. And I was working way beyond that when I started as well.

So the main problem that occurs with all the tasks that you saw above and you the way you can pay for it in terms of time and money and all of that is confusion and overwhelm. So you're going to be overwhelmed. Yes, there's a lot of things to do and confused. What should I do today exactly?

And you may be solving the wrong problem at the wrong time. Let me give you an example. A lot of consultants think they don't they're not getting the leads they want. maybe because their content is not doing well or they're getting unqualified leads because the market is not mature enough in their niche. Most of the time it comes down to an offer problem or something else.

But when you have a lot of tasks at hand and you don't know exactly which task to solve, you're going to be swayed more towards something you're comfortable with. For example, if you created website in the past, you may think people are not coming and registering on the newsletter because your website is confusing. It may not be the right answer. Maybe website is 2% of the problem where 80 98% is people don't want the lead magnet that you have over there.

So the point I'm trying to making here is that you're going to be confused in terms of what problem to solve. And if you're bootstrapping this, you may not have the time. this guarantees you're going to burn out at some point and if you just say I'm going to do that for the next year of course you're not going to have a life outside of work and that's not the reason we get into business it does not giving us the freedom that they want and option B may be expensive because a VA costs 1,000 to $2,000 per month agency cost 3,000 to 5,000 per month operations a CFO or whatever costs more so maybe you don't have that money to pay it so it's going to cost you a lot of money so what we found based on the data we have which is point number three over here for the past two years that 20% of what we did within the business led to 80% of the revenue within the business and 20% of our clients got 80% of the results which is clients we loved working with as well and 20% of the task that we did actually move the complete business meaning that 20% is that 20% % is the most critical 20% within the full business. And I like to think of it as a table. The table has four legs, right?

The 80% is the other legs and the table at the top is that 20%. You can either hold the legs and do the tasks that don't matter which is 80%, they matter in a way that hold the table but is not directly correlated to the revenue you're going to make or be on top of the table over there. And with the intelligence of AI that we brought that came now and we brought in within our business it's allows you to handle that 80% where you focus on the 20% that generates the revenue. So this brings us to the model over here which is the consulting business using AI making it AI assisted consulting business where AI handles 80% of the work and you get 80 to 90% of the profit margins and run your consulting business cheaper faster and much better than your competitors because your datadriven AI feeds on data.

That's the main point I'm trying to make over here. It's not prompt engineering. It's not those weird workflows you see online. It's more of how do I take my expertise, make them into a micro container.

I'm going to show you in a bit where it's going to solve a problem for my business and I'm going to achieve the outcome which is I'm going to be focusing on the 20% and that's going to be focusing on the 80%. And with AI something amazing happen as I mentioned you have your own expertise your own IP and all that and AI has speed and scale which is AI capability and this is how you get this AI assisted consulting business. Some examples over here is for example today today I went to a demo day it was a demo day where five startups were pitching for funding as in front of a big round they were the finalists one of them I mentored through a governmental initiative that's being run here in the UAE so what I did was I recorded the vid a voice note in the in the event itself took that voice note took the transcript because the judges were asking questions and they were explaining in a certain way and I used a certain AI over here. I went through the transcript, got all the questions on the side, got how they explained on the next side over here and I wanted to understand what questions came why based on what they said.

Meaning that the winner over there, what did he say differently than those who did not get the attention of the judges? What questions did he trigger that others did not trigger? That's the whole point. This is just an example just so you get the point.

Imagine doing it across all the microtask within your business. So then comes the mudier effect. Mudier in this region means boss. So people love being a boss over here in terms of we have this effect where people enjoy being the boss above a lot of employees where you tell them do this, do that and do this.

But sometimes people get insulted when I tell them I'm going to take tasks off your plate and they think I'm calling them weak, you can't manage a team and so on. But imagine AI does everything for you and you're still the boss of everything but you're just commanding a system instead of humans. So the mood effect is very real over here. Just just to keep it in that mind and if you're doing anything with this region think about the mud effect.

So the three systems within the AI assisted consulting businesses. System one is the acquisition. How do you get clients? System two delivery.

How do you serve those clients? and system three very very very important for the feedback loop over here. How do you make well well educated or wellstudied decisions that actually move the detail over here based on data and not experience and intuition. This is very very critical because most businesses are just flying blind and they can't pinpoint the exact constraint within the business. And I've realized something by the way maybe I could add it over here is that when I mention constraint many people are put off in terms of entrepreneurs and especially new new founders new consultants and so on because they want to hear lead generation they want to hear marketing they want to hear give me that tactic that's going to get me viral and the leads that I want I want to have qualified leads and so on.

But truly truly speaking, it's the boring things that actually move the needle. And most of the time, and I'm 100% confident, is the constraint that you're have within your business that you're uncomfortable solving that you have to solve right now. So there are things that you need to do within your business that you will move the needle. I I know I'm going ahead of here, but there are things that you need to be doing.

And the reason you're not doing those things is because you're comfortable doing other things within your business and you don't just don't want to go head on with this one task that's going to actually move the needle. And a criteria I have within my mind is that if if I'm working on something for three months, let's say, and I have not seen any change within the business where I want more revenue with, let's say, or more leads, that means I've been working on the wrong thing for the past 90 days. And I' I'd recommend you do that test as well. Think in the past 90 days did you work day and night?

Did you work a lot let's say on this thing and did the problem go away? No. What's the problem? You're working on the wrong constraint.

So that was just a side quest over here. Now let's move on to system number one which is AI powered acquisition. So how do they get clients? So the mechanism I like to imagine over here within is that all of us have certain expertise or experience in terms of how we do things.

If you was to sit down and write a document on a particular thing on how you do it for example no matter what it is for example let's talk about eating just to go away from this topic if you had to eat how to eat you get food or you get the ingredients you go back home from from the supermarket. You prepare the ingredients. You put them uh in a certain order inside a pot or a pan. You cook them.

You wait a couple of minutes. you take them, you eat them and so on. So the point I'm trying to make, there is a series of steps you're going to take in order to get to a certain outcome. Right. Right.

So for your expertise, you have a series of steps you take to achieve a certain outcome. And if you don't know that series of step, most probably because and this is how I think of it is that you're not or you don't have clarity or you don't think you're as good as you think you are on this particular task over here. Otherwise, it's going to be simple. I don't know it was Einstein who said it that if you can't explain it I don't know I'm butchering this completely but I get the point is if you can't explain this topic in an easy manner you don't get the topic something in that sense so what we do first here within all the systems is we get AI employees that's what just what we call it but what essentially they are is what do we do in a step-by-step process and then we write that and see which of these can Can we give an AI to-do since it's repetitive?

The AI can handle it. And this takes a bit of experience and intuition in terms of understanding the capabilities of AI. So AI can handle it and AI can actually do it. For example, over here when we're creating content such as this video that you're watching right now, everyone says think about your content strategy, think about content pillars and all of that.

What we say is that okay, I'm not resonating much with content pillars. I don't understand this did not work for me. I tried it in the past and I I honestly say till today I have this confusion. What is my content pillars?

But when I think of it this way which is context pillars, I know exactly what videos to make and I'm I come with unlimited ideas because I'm looking at from a different frame which means I have an offer now in place. I look at the sections within the offer and see which one of these sections I want to talk about and I talk about that section. For example, this video we have a section within our offer saying that how to automate 90% of your cons how or how we automate 90% of your consulting business and this is exactly what I'm talking about over here. So the point is context pillar over content pillar that's a skill we take that package that give it to an AI we have the ultimate idea generation machine over there and how essentially everything works once we have a request for an AI to do something for us in terms of content generation and acquisition is that we request it we say I need a post about a certain topic it goes the AI employee and I think it's what I'm I'm not sure but Anthropic made this popular which is something called skills.

They call it skills. Maybe it's something else with other people but they call it skills. Essentially you can take skills and give it and there's a certain format to do this. You can take skills and put it in a certain format and your LLM which when you're using clause claude either opus 2 4.5 or sonnet they get the skill where they're going to do things in your way your frameworks and your positioning and your voice and all that.

So this could be a skill you come and request and they say okay the II say okay I'm going to give you a bunch of ideas these are your ideas are you ready to review them you say yes I review them you iterate you check them and then you get for example the pieces of content you post that and you get the leads that you want and the very very main point I'm going to make over here is very very important so if you have nothing at all like if you have nothing at And you're generating from 0 to one. There's a book by Peter Theel called 0ero to one I think or one to n. Yeah. 0 to one. That's 0ero to one and one to n thinking.

So what AI is good at is one to n. It's not good at 0ero to one. So if you're at zero and going to one meaning that you have never generated pieces of content in the past. You have never generated ideas that are proven. you've never approved a certain infrastructure or how to get leads within your business.

There's no point in using AI because AI will give you something generic. You're still in that testing phase and AI is not good for that phase. AI is good for amplification which is taking you from one to n which is scaling it as much as you want. For our ways, I've made a lot of emails, manually written them throughout the years, a lot of posts, a lot of videos. these videos for example.

So I take these transcripts, my voice, my posts, my emails and I tell AI this is how I write study it really well and then we develop a skill around it. Meaning that I think how do I come when I want to write an email or a post or anything that get me leads and which posts or which videos got me the leads that I want. I take all that give it to AI and then I tell AI from this only from this don't make anything up generate what I want as the tasks and that's how just very from a very high level how we capture expertise that you have throughout the years it can be done for any field I just told you about lead generation over here and we've got a lot of client results one of our clients went viral amen I talked about them in a different video where he had this problem So Aman is a consultant here in the UA that achieves KPIs for governmental entities and he had a problem of idea generation for posts essentially for LinkedIn posts. So we extracted his expertise, we extracted his voice, we extracted the psychoraphics of the C of his best clients at the time and who we want more of and we put them into an LLM as a skill.

I told him use this in order to generate the content just for ideation and he used it in 4 days approximately there's a post that got reposted by Smashy Business is very popular here in the UA and a lot of different places on LinkedIn got retweeted and it got like a lot of traction got them the lead he wants. That's the point I'm trying to make. Meaning that if we started fresh saying that let's go to Ahi and get some piece of content, write some pieces of content, it would not have worked in this way. The reason it worked is as follows.

Another example I can give you is what I've been doing recently is that I scrape I so the way I used to do YouTube video titles is I look at the outliers within the market the packaging of a certain video and say okay how can I take that outlier and that title and package it for my niche and use it because it's validated dogs validate ideas and so on. So that's what I used to do. Now we have a tool which is a microp process where we want validated ideas. What we do is we get the title.

We get the browsing history from answer the public. You can check that website which is SEO data and the browsing behavior. We cross match both of them. Are people browsing for this in the UAE on YouTube?

Is it a validated token title? Cross match and give me a bunch of options for my YouTube videos which is what you're going to see. this title of this video, the previous video and the previous and so on. So that's kind of to give you ideas. I'm just giving you examples over here.

There is a lot of microprocesses. These are just two microprocesses. System number two is AI powered delivery. Now that you got clients, of course, you deliver to clients, right?

That also can be packaged into certain ways. So what I've seen people do now in the coaching world and consulting world and so on, they're making a lot of custom GBTs and for my clients, it has massive massive value to them. They like especially they tell me if we go through it, we keep on using it for a really long time, it's it it really becomes a gold mine for us. So one, they need to use it of course and they need to use it for a long time so it gathers enough context and so on.

But that's just one part of the equation and a custom GBTS is just level zero or level one of the how you can deliver value in terms of making it AI customized and yeah then the main point over here is every niche and every employee or every AI employee or every business every customer has different ways of getting values and getting value out of it and in this region especially for example SAS might not work as well as a managed SAS for example one of the final today as well. When they were presenting they said that they have a subscription model. Yes. But the reason they found success in this region is because they had an account manager on everyone who came on that subscription model.

So in the western world how that would have been is that they would have had the SAS people will subscribe they get a user and then they're happy. There's no like account manager. But this region since it's a premium 10 million population 11% 10 to 11% locals the others are expats and the how the region and the dynamics works it's different. So the point I'm trying to make as well here the way people get value within this region is different down outside as well. meaning that since it's it's different, we cater to exactly that difference that there is.

And that's exactly what we did with our clients as well because we talked to them, we took feedback and they told me exactly this and that's why we changed everything and made it this AI assisted consulting model over here. And of course, you can draw the timeline, you can set up the deliverables, you can see what comes, what's the onboarding and so on. you do the full client journey and you can see where AI fits within the full journey. That's for system number two. System number three, which is the final part that connects everything together.

And remember when I said 20% of the tasks drive 80% of the results, most consultants have no clue what the 20% is. And this brings us back also to the first point that I mentioned because they're moving on intuition and gut feeling. And most of the time they're working on the wrong things. And when you have an AI assisted consulting business, you have touch points or data points that are gathering different metrics at every portion or every segment of where your client is at from since they're strangers all the way them becoming clients.

And in particular, we look at strangers to becoming followers and subscribers to becoming leads. We track how fast it happens. We track what makes it happen and then leads to becoming customers. If it's a one-off thing or a small audit or a sprint, then customers to become clients.

Not necessarily the customers need to be clients. Sometimes leads also become uh clients. So we look at different things and it's very seasonal and it's very nice when you see these metrics and also after they become clients we look at delivery. How much time did we take to deliver the first deliverable? when did they get that clarity or when did the b when did the business the consulting business we're building for them click and how can we make this faster and all that.

So what this does is essentially it it doesn't let you focus on the 10% visible symptoms but 90% of the root cause of why your business is not going to where you want it to grow. And this is why sometimes I say your constraint may not be the offer, may not be the content, may not be the sales. It may be you at the end of the day. It may not be any of this.

It may be that you have limiting beliefs about your pricing because of imposttor syndrome or whatever. You grew too quick for the success you're having. So this is what data helps us unlock. And for this type of business model over here and how you can automate everything, I think big companies are catching up.

Aaron Levy mentioned this, the CEO of Box. He said we have maybe 18 to 24 month window where a small team can outrun companies 100 times their size and mainly he was referring to because of the politics and how slow they are in the dinosaurs and so on. And then Amin which is the CEO of Hima also mentioned that in the Middle East region there's no company that's using AI and I'm paraphrasing here to match the the capabilities or the operations of the Fortune 500 to Fortune 100. So there's a window over there and there's a big massive gap within this region of someone doing it.

So that's why I'm ve very very very very bullish on this as an opportunity but I don't think we have a lot of time to it. So that's just I want you to mention and I mentioned this because one of my clients I was sitting with him the other day and he said I was the one of the first people who post on YouTube when I saw Gary Vee with his wine TV library and so on. I started posting on YouTube. Then came but but I quit at that time and then came Facebook ads.

I tried it. I got a bit of success but I didn't continue with all of that. And today he's telling me I regret not doing that because I've been on the or today I would have been in a different in a completely different position and place with different clients and so on if I just continued at that time. And this bring me to the investment wisdom point that I'm I'm make because I've also invested in a lot of properties and and this essentially is an investment if you invest in the opportunity itself that I'm talking about.

But I've invested in a lot of properties and invested in a lot of assets as well. An asset or an opportunity does not feel like an opportunity because you don't have enough information or the full information. But when you have the full information, it's no longer an opportunity because everyone knows now. So you see the riskreward kind of thing happening over here.

Right now it may not feel like an opportunity for you. It may feel okay this is normal. This is something happening. But in 12 month time you're going to look back and say I wish I started something or even later as well.

So when you see a significant difference in difficulty or the saturation or if AI content got out of control or AI got too smart and so on and some people are speculating and saying that this may be the last window for us to become wealthy and make generational wealth and so on. But those are just speculations. People were talking and saying their thoughts. So these are things just to digest and think about as well as we go through the future.

So the big shift I want you to make over here is that many people think they need to do everything. Many people are spect they they they're not convinced let's say they're not convinced with AI helping them build their AI their business their consulting business and so on the right way because maybe they tested out in the past maybe they tested out chat GBT by which people are saying that chat GBT is the Facebook of our industry I'd say it's my space of our industry but um yeah if you're that old you understand this joke but um yeah don't rely based on past experiences because there are people finding massive massive success within using AI and making it fully AI assisted their consulting businesses and we are proof with all the videos you see on this channel as well. You can see a lot of things we're doing with AI that's actually delivering the results that AI promises. So this is the main takeaway I want you to take away.

I want you to understand out of all of this that make AI handle the 80% so you can focus on the 20% and build the business that you want at high margins and make the money we want because at the end of the day the reason we are building this business is to fund a big life for ourselves and not to build a business where we need to actually be in the Is that
